The Race Without a Finish Line
It feels like OpenAI is wrestling with four big strategic questions. None of them are small.
Where’s the real edge?
Right now, OpenAI doesn’t have a clear, permanent advantage.
Yes, the models are strong. But so are several others. Every few weeks someone leapfrogs someone else on benchmarks. Capabilities are clustering at the top.
There’s no obvious network effect. No Windows-style lock-in. No iPhone-style ecosystem. No Google Search dynamic where more usage makes the product structurally better in a way competitors can’t match.
OpenAI’s biggest lead is distribution. ChatGPT reportedly has 800 to 900 million users. That’s enormous.
But here’s the catch: usage is shallow.
Most people use it weekly, not daily. Only a small percentage pay. A huge share of users send relatively few prompts over the course of a year. It’s wide, but it’s not deep.
If this is supposed to be a new way to use computers, you would expect daily habits. You would expect “I can’t work without this.” For many people, that just isn’t true yet.
OpenAI talks about a “capability gap” between what models can do and what users actually do with them. That sounds like a polite way of saying: we haven’t nailed the product experience.
So the first question is simple: if the models are converging and engagement is thin, where’s the moat?
What if models become plumbing?
The entire industry is trying to turn foundation models into infrastructure.
Big tech companies. Startups. Every ambitious team in Silicon Valley. They’re all building features, agents, vertical tools, new interfaces. The goal is to capture value above the model layer.
That’s what usually happens in tech. The core technology becomes plumbing. The real money moves up the stack.
Browsers are a good example. You could improve the rendering engine. You could tweak the UI. But at the end of the day, it was still a box where you type and a window that shows you something. Differentiation was limited.
Chatbots look similar. You type something. You get something back. You can add buttons. You can improve the model. But how different can that core experience really become?
When products are hard to differentiate, competition shifts to brand and distribution. That’s already happening. Google and Meta can push their AI into billions of existing surfaces. Anthropic might top benchmarks, but it doesn’t have mass consumer awareness.
If the next wave of value comes from entirely new experiences built on top of models, OpenAI doesn’t automatically own that wave. The whole ecosystem is experimenting.
So the second question is: if models become interchangeable, where does OpenAI capture durable value?
Is this a platform, or just very expensive infrastructure?
Sam Altman’s vision seems clear. Build the whole stack.
Chips.
Data centers.
Models.
APIs.
Developer tooling.
Consumer surfaces.
In theory, that becomes a platform. Something like Windows or iOS. Others build on top. You capture leverage across layers.
But those historical platforms had strong network effects.
Developers built for Windows because users were there. Users bought Windows because the apps were there. That loop created power.
Cloud infrastructure never quite worked like that. Developers choose AWS or Azure. End users don’t know or care what’s underneath. There’s no emotional attachment to a data center.
Even if AI infrastructure consolidates into a small group because of extreme capital costs, that doesn’t automatically create ecosystem dominance. TSMC is critical to the world. Nobody builds “TSMC apps.”
So massive capex might get OpenAI a seat at the table. It might keep them in the frontier race. But it doesn’t automatically create lock-in.
That’s the third question: does scale translate into platform power, or just survival?
Who actually controls the roadmap?
There’s also something more subtle going on.
When you run a typical tech company, product teams define the roadmap. In an AI lab, breakthroughs often come from research first. A new capability drops, and product teams scramble to wrap it in a feature.
In that dynamic, strategy can feel reactive. You open your inbox and discover what the lab has built. Then you figure out how to ship it.
That makes it hard to anchor everything around a single, dominant product that already “really works.”
Google had search.
Apple had the iPhone.
OpenAI has ChatGPT, which is impressive, but it’s still fundamentally a chatbot. And chatbots may not be the final form of this technology.
The engagement problem
Advertising experiments suggest another reality. If most users don’t pay, you either convert them, monetize them with ads, or subsidize them forever.
One strategy is scale. Get the best models into as many hands as possible. Deepen engagement. Hope usage becomes habitual.
But better models don’t automatically solve the blank screen problem. If someone doesn’t know what to ask today, a 20 percent smarter model might not change that.
That’s a product design challenge, not just a research challenge.
The standards dream
There’s an even bigger idea floating around.
What if AI becomes the glue layer between services? What if your AI account connects shopping, booking, research, enterprise systems? What if the model becomes the universal interface?
If one company controls that layer, that could be powerful.
But there are real doubts.
Complex products rarely collapse neatly into standardized API calls. Real workflows are messy. Edge cases appear immediately. Companies also don’t want to become dumb pipes for someone else’s abstraction layer.
And even if standards emerge, what prevents developers from supporting multiple ecosystems? Switching costs may be lower than in past platform wars, especially if AI itself writes the integration code.
So even in the best case, dominance isn’t guaranteed.
What this really comes down to
We use words like platform, ecosystem, flywheel. But the real question is power.
Does OpenAI have the ability to make consumers, developers, and enterprises use its system over others, even if competitors are technically similar?
Microsoft once had that.
Apple has it.
Amazon has it in commerce.
Foundation models will absolutely multiply innovation. An enormous amount of new software will be built on them. But will all of it have to run on OpenAI specifically?
If not, then the only durable edge is execution. Ship faster. Integrate better. Move more aggressively than everyone else.
Execution can win. For a while. Some companies sustain it for years.
But execution is not a structural moat. It’s a daily fight.
And that might be the core tension for OpenAI right now. Massive ambition. Huge capital. Real momentum. But no obvious self-reinforcing advantage yet.
That’s a hard place to be when the entire industry is sprinting.
